AI costs for consulting firms

AI costs for consulting firms include consultant and support seats, variable research or analysis usage, and any required base software. This guide separates those charges and ties the review to project staffing and client-delivery margin. Its illustrative example describes a fictional 25-person firm, not a typical consulting budget.

What this consulting firm actually buys

Start with general assistants for internal analysis, research subscriptions, presentation or document tools and AI features already included in a project-delivery suite. Record API or automation billing separately from named-user subscriptions. An assistant bought for one engagement can become a continuing overhead if nobody owns its renewal.

Map each paid seat to the work it supports: proposal preparation, analysis, delivery documentation or internal operations. Record whether a client contract or the firm's information policy limits the material that may be used. A license entitlement does not answer that permission question.

AI costs for consulting firms: what the bill looks like

Illustrative example: a fictional 25-person consulting firm holds 10 ChatGPT Business Standard seats and five Claude Team Standard seats for a research-heavy delivery group. Assume the five Claude users also hold ChatGPT, so 15 paid subscriptions serve 10 people.

Purchased capacityFormulaAnnual seat charge
ChatGPT Business Standard10 × US$20 × 12US$2,400
Claude Team Standard5 × US$20 × 12US$1,200
Combined seat chargesUS$2,400 + US$1,200US$3,600

This is the annual seat commitment only. It excludes extra usage, API spending, specialist research products, project-delivery software and taxes. Included allowances or eligible credits are not cash discounts to subtract from this seat bill.

Firm headcountAssumed seat mixAnnual seat formula
104 ChatGPT + 2 Claude(4 × US$20 + 2 × US$20) × 12 = US$1,440
2510 ChatGPT + 5 Claude(10 × US$20 + 5 × US$20) × 12 = US$3,600
10040 ChatGPT + 20 Claude(40 × US$20 + 20 × US$20) × 12 = US$14,400

These paid-seat assumptions scale only to show the arithmetic. Your seat count follows justified access, usage follows actual workload, and base software follows the licenses your firm needs. Do not treat employee count as an automatic purchasing rule. AI seat versus usage pricing explains the distinction.

Estimate the seat commitment

Use separate counts for Standard and Premium seats. Formula: (Standard seats x Standard rate) + (Premium seats x Premium rate) = monthly equivalent; monthly equivalent x 12 = annual equivalent. A monthly plan's twelve-month total is a scenario, not an annual commitment.

Excluded from the seat subtotal: taxes, API usage, workspace credits, extra usage and separate base licenses. Google Workspace is a complete suite price. Copilot uses its add-on list price, with its base license excluded unless the separate scenario is shown.

ChatGPT's current 200-seat limit applies to workspaces created from August 24, 2026; older workspaces retain their previous limit. Official seat-limit scope, verified October 29, 2026.

Where renewals ambush this consulting firm

  • Project roll-off: a team completes an engagement while its annual subscriptions continue. The project closing checklist should identify the ongoing owner or planned change.
  • Research overlap: different assistants may be retained because individual consultants prefer them. Ask what deliverable, verification step or workload requires each one.
  • Unbounded pilots: a trial becomes routine spending without a defined acceptance decision. Set the owner, evaluation period, spending ceiling and review date before adding paid capacity.

A review for this consulting firm

Review a representative completed deliverable with its owner. Record preparation work, human checking, rework and any supported change in delivery effort. A self-reported time saving is an assumption to examine; it does not establish improved client-delivery margin.

Separate engagement-specific charges from shared overhead so the same invoice is not allocated twice. Keep supports a continuing delivery need. Resize adjusts the mix to upcoming project staffing. Test answers a specific unresolved workflow question. Retire closes an unsupported subscription after the owner plans any transition.

Use project managers to explain the work and finance to reconcile the costs. Give one approver the evidence pack and record the action the vendor account owner must complete.

First step

Choose one upcoming renewal and use the AI Renewal Checklist. Then build a record with the AI tool inventory template, confirm the contractual dates, and write the decision in the AI decision record.

Gather an invoice, the current agreement and a named workflow owner before comparing plans. The AI subscription audit guide explains how to check the inventory and finish the action.

Questions about the review

Should every employee get a paid AI seat?

Start with upcoming project roles and the work each person is authorized to perform. A shared delivery method does not require every employee to hold every paid assistant.

Do we need more than one AI assistant?

A second tool can be justified by a distinct delivery workflow or evaluation requirement. Document that purpose and review actual use rather than assuming two subscriptions are either necessary or wasteful.

Who should own the review in our firm?

An operations or finance lead can maintain the consolidated register. Project leaders supply delivery evidence, and the partner or manager with spending authority approves the decision.

Turn the cost into a review decision

This illustrative example is a starting point for your own records. Start with one invoice and one upcoming renewal. Use the AI Renewal Checklist with no signup, then follow the AI subscription audit guide to build the wider review.

Keep the evidence, approver, notice deadline and Keep, Resize, Test or Retire decision in your own records or the free companion templates. These are not dedicated fields in the paid Control Center or workbook. Compare AI subscription review options if you need a different collection method.

The AccruePilot AI Spend Control System costs US$59 once for a local browser Control Center, editable Excel workbook and 12-page field guide. It is for one purchasing U.S. organization's internal use. Your team supplies and maintains the records; the toolkit does not discover accounts, enforce budgets or cancel services.
